I asked the list if anyone had done this earlier this year, but got no response. I have all the parts, but haven't had the time to dismount the unit and work on it on the pier, on a workbench, and the issue of the seals is probably the one issue that has loomed the largest.
However, I have just come across a "seal removal tool" that is sold for cars, that appears to be just the right thing. It is sold on Amazon as "Lisle 58430 Shaft Type Seal Puller", for $14.50, and I think that I am going to buy one from Amazon if I can't find it at a local autoparts store. Reading the reviews makes it clear that this is what is needed for the seals.

Ahhh... the bottom of the cone won't come off. I also had that problem the first time I took it apart, and found that I needed to use a small crowbar on the bottom, gently levering all around the bottom against the base of the windlass, and eventually it comes loose. Like you, I was wary about breaking something, but it WILL come up if you work at it a bit. Don't hit it hard with anything.
